Allan
Hey Andy, Ange, so good to be on. Thank you for having me. 

Andy
Mate. You’re an absolute superstar and you’re amazing at our Lifestyle Tradie event we had the other week, everyone was raving about you. We’re so glad you can join us in the studio today.

Allan
It was such an amazing group. Uh, I just loved being there. Good crew. Good crew. 

Andy
So Allan, let’s ask that one question that would be on everyone’s lips. What experience led you to say, I need to write this book, the one page marketing plan. 

Allan
Yeah, so I was working with a lot of people in marketing trying to help them level up. And of course, you know, tradies will know this, right? Whenever we wanna do something complex, we need a plan. If we’re gonna build a house, we’re gonna start with a blueprint, right? Yeah. We’re not gonna just start doing random stuff. But the thing is, a lot of people were doing a lot of random stuff when it came to marketing, and so, I wanted them to create a marketing plan so that we could get it right so that we’re not doing just a whole bunch of random bullshit. Yep. We’re doing stuff that’s actually gonna work and actually gonna get results. And I got a lot of pushback. Too hard, too difficult, don’t know where to start, need to hire a consultant, all of that. And so I needed a very simple process that anyone could follow. And so I created the process called the One Page Marketing Plan, and I got it out to the world in the, in that, in the form of a book as well.

And that’s one thing that tradies like, keep it simple, Sam, but Well, you’re right mate. Everyone has to have a plan. So we absolutely love that. If you haven’t read that book, get out there and get it. It is an absolute cracker. 

Ange
So Allan, I’ve heard you say this quote, which is that the best marketer wins, not necessarily the best technician. 

Andy
Yes. 

Ange
It’s brutal and it’s true. But why do you think that truth hits a nerve for trade business owners?

Allan
Well, it really sucks because we love meritocracy, right? We want people who are good people who do good work to be the ones who win. But that’s not the case in life. You know, if that was the case, you know, nurses, firefighters, teachers, would be the highest paid people in society. Right? Right. But they’re not. So we’ve just gotta work with the reality we’ve got. And so it’s really not the best business. It’s not the best trades business. It’s not the best plumber, it’s not the best electrician, it’s the best known and the best marketed one. So, mm-hmm. 

Ange
Great sentence. At the end of the day, if people don’t know about you or dunno who you are and why you stand out against others in your area. Why are they gonna call you and even ask you to do work for them? 

Allan
That’s exactly right. And I mean, so many times we see people who are just frustrated that their inferior competitors are doing better and it’s just because they’re better marketers and really the best marketer wins every time.

Andy
Yeah, you’re a hundred percent right there mate. And I, I see we tradies go, but Andy, I’m unbelievable on the tools and I’m like, well mate, it’s not the unbelievable guy on the tools that wins. It’s the business people that win. But you’re right. It’s not just being an unbelievable business person. If you are not marketing your business, then you are definitely not at the top of the tree. You look at all the best businesses out there, the biggest businesses out there, the ones that are selling for big dollars right now, their marketing is definitely on point. So that is a hundred percent correct. So something we see all the time with tradies is what you call the random acts of marketing, right? So they’re posting a little bit on Facebook here and there. They’re running the odd ad, but they have no real plan. And you know, why did people and tradies fall into this trap of just doing a little bit, but not much? Yeah, not really succeeding. 

Allan
Yeah. So like anything, if you dabble, you’re gonna get kind of maybe random results. You’re gonna get maybe mediocre results. So there’s a mindset shift that you need to have to say, I’m gonna go pro when it comes to my marketing. And in fact, the mindset shift I think is a little bit even bigger than that. It’s like, I’m not just an electrician, I’m not a plumber, I’m not a carpenter, I’m a marketer of electrical services. Yeah. I’m a marketer of plumbing services. So when you have that mindset shift, everything changes because if you think of yourself as just a technician, well then all the other stuff, the marketing stuff, all the, the business stuff that’s actually gonna help you grow. That’s kind of like maybe when I have time. And of course you never have time, right?

No, that’s it. 

Ange
So Allan, I really do wanna get a little practical. Yeah. So that said, for trade business owners. What does a simple but effective marketing system actually look like? 

Allan
Yeah, so we really wanna start with who your people are. Like really getting a clear picture and defining who your ideal target market is, because we’ve all got clients who are kind of ideal. They’re awesome clients. They pay a lot. They’re valuable in terms of what they spend with us over their lifetime. They’re easy to work with, they’re fun to work with. You get the call from them, you’re like, yes. And we’ve also got the suboptimal clients, the ones who are like, oh, you get the calling line, man. Oh no, not, not this guy again. You know, and we wanna work with optimal clients, not just because they’re more profitable and better to work with, but because we’re gonna love our lives and our businesses. Like there’s nothing worse than showing up on a Monday and hating your life and waiting for the weekend. You wanna be working with optimal clients. And so the first step is really defining your target market and really being super clear on it. You should be able to describe it in a way that I can clearly see who that is, and then I can easily send you a referral. You can target those people really well, and then you can write an effective message for them. So before we kind of get into the tactical stuff, what to do in terms of Facebook or Instagram or TikTok or whatever, we want to get really clear on at least those few things. 

Ange
It’s an interesting sentence because the reality is every trade business owner that we know just says yes to work. Yes. They’re actually quite happy just knowing that they’re busy ’cause to them busy means work. Yeah. Work means I’m making money. Yeah. But making money doesn’t necessarily mean it’s profitable nor are they even working with great clients. Yeah. Who perhaps owes them money. Yep. And now they’re actually not pulling that money in. So now they’re maybe writing money off at the end of the year as an example. So to your point. Getting really clear about who they actually wanna say yes to. They’ve gotta actually learn to say no to some of the clients they may be working with already. 

Allan
Yeah. And it’s not even just saying no to work that’s coming in, but it’s also who are we actively going after? Are we just scattering gun approaches going after anyone and everyone with a pulse or are we actively spending money and focused on who we wanna reach? 

Andy
Yeah. And I think in all business and trade business, you know, there’s nothing more stressful than having, um, money issues, you know? Yeah. And, money issues are normally a result of working with the wrong clients. Yes. Or not having the right marketing so you don’t have enough work. And that’s where the money, the issues really come in. So, yeah, a hundred percent with all of that. So in your presentation to our Lifestyle Tradie members, as recently you said a confused message is a dead message. Yes. So how can tradies know if their message, whether it’s on their website, social media, or van, is confusing people?

Allan
Yeah. So often people try to be clever with their messaging or a little bit funny or humorous or whatever, or even just try to use a kind of professional sounding language. So we want to be able to have a 12-year-old understand what you say and do. Yeah. That’s a good test. Get your 12-year-old niece or nephew or daughter or son and see if they can explain what you actually do. So that’s one good test. But the other thing is if you are constantly having to explain the value of your, what you do, why someone should buy from you, why it costs more than this, that, or the other, then potentially you’ve got a messaging issue. And so you really need to make sure that your message is crystal clear. Why are you different from your nearest competitor? Why should I buy from you rather than them? 

Andy
Mm. Yeah. It’s interesting. When I first started my business, it was Andrew Smith Plumbing. Nice one. Yeah. And um, and I remember when some friends of ours said, you should call yourself, Dr. Drip and I said, there is no way in this world I would call myself that. And, and I mentioned it to someone else and they laughed and I mentioned it to someone else and then they laughed. And then all of a sudden Ange and I were chatting like, maybe there’s something to do with this Dr. Drip. Yeah. But then I had that concern that they’d thought that maybe all I did was tap washers. Yeah. But they knew Dr. Drip. We were with water, we were with plumbing, and it was a good message. Yeah. The amount of trade business names out there that I read and I go, what the hell do you do? Yes. And who do you do it for? That’s right. And if you’re not clear on that, how you are attracting the right customers.

Allan
Yes. 

Ange
So Allan, one of the stories that you shared from the stage with our members was about how a trade business owner could truthfully charge more money, because that’s one of the issues that we have. Right? Increasing costs all the time. Yeah. And they say, I can’t possibly charge that or My customers won’t pay that, or whatever. But one of your little stories was around how this bodybuilder was able to focus and charge 10 times more. Yeah. So with that idea in mind, I understand it was about niching. Can you maybe explain that a little bit more so that people understand what we’re talking about?

Allan
Yeah. So if we think about a niche, a lot of people think about it vertically, meaning, hey, we’ll target dentists, or we’ll target doctors, or we’ll target, you know, some other industry, and that’s fine, that’s one dimension. But we wanna look at other dimensions. Like for example, where are they financially? Are they high net worth? Are they broke? Are they in a lot of pain right now? Or is this kind of like, like a luxury that maybe one day they’ll, they’ll buy or whatever. So if we are very, very clear around who is on target, we wanna target people who’ve got money to spend, who are easy to work with, who have an urgent need sometimes. So I often call these vitamins rather than painkillers. You know, vitamins are kind of like, kind of the optional thing that maybe one day if I take him, maybe I’ll get some benefit, but painkillers, you don’t have to convince someone with a migraine to take a painkiller. So if you’ve got a painkiller solution, a solution to someone’s problem. So I saw the other day to use a tradie example. I saw, I saw this really well done. This guy looked like he was like an emergency plumber and it was plastered all over his van. It was very, very clear. This is the guy you call if you’ve got a plumbing and emergency right now, and I bet he charges a lot more than just the random Joe blow plumber who’s around the corner. 

Ange
Which was like your concept of this bodybuilder.  Was he a personal trainer? 

Allan
So, yeah, this guy is a well-known YouTuber who, uh, does bodybuilding info and he, he launched an app. And of course, you know, in the market there are tons of fitness apps and they’re, they’re like, you know, maybe $3 a month or $60 a year or whatever. They sell for a very, very low cost. He’s 10 times the price. He charges $30 a month for his fitness app. Now the question is, who would pay $30 a month  for a fitness app, right? And that the answer is serious bodybuilders who wanna follow a very specific program, and he’s well known in the industry for that. And so he’s targeted that niche. Now, he could have launched Wide and said, you know what? Everyone needs fitness and launched his app, like many apps do. And then he’d be at the $3 a month mark, whereas now, he’s $30 a month. His clients are really, really sticky. They stay pretty much forever because they’re serious bodybuilders, they compete, they, you know, flex on stage and all of that sort of stuff. So to them, $30 a month is a bargain.

Yes. The power in knowing the problem that you solve for the audience that you wanna work with. Yeah. 

Andy
Yeah. What I wanna talk about now is that elephant in the room, right? There’s a lot of listeners, there’s a lot of people in their trucks driving around at the moment. They’re listening to this podcast and they’re saying to themselves, I love this marketing stuff, but I am flat out on the tools and I don’t have any time for this. How do you respond to that?

Well, the answer is you’re probably not the right person to be doing it, right, so that’s fine. Be flat out on the tools, but if you’re going to have that mindset shift off, Hey, I am a marketer of these services. Well now we need to figure out who’s gonna do the stuff. And a lot of people say, you know, I don’t have the budget. I don’t have the cost right now. But take one marketing process in your business that you know you should be doing, whether it’s email newsletters, whether it’s social posting. Take one thing and get it off your plate. Can we get a daily, weekly, monthly process around it? This is actually getting done rather than, it’s something that, you know, maybe one day when I have time and then, you know, one week you have time, the next week you don’t have time and then, and then it’s inconsistent and you know, it goes nowhere. So can we get someone in for a few hours a week to just get that thing done. Once you start getting traction with that, you add another process and another, and another. So starting to get that stuff off your plate, you know, like when I started this business, I was coaching kind of on my own and I just had an assistant. And you know, I thought I had to be on the tools coaching all of the time. And then when I hired my first coach and I saw what a professional coach looked like, I’m like, shit, I’m terrible at coaching. They’re better than I am. And so, um, you’ll be surprised at what someone who’s professional at doing the thing is will do quicker, better, easier, cheaper than you do. 

Andy
And it’s crazy, isn’t it? Where tradies can range anywhere from the, the cheap guys. I, I don’t wanna upset you guys out there, but your billy bum cracks that are $80 and less, and then you’ve got guys that are the one 50 to 200 to 500 to $700 an hour. And some people even beyond that, you know, and you’ve gotta think to yourself, we say that the ones that market win, but the ones that can charge a premium and get that work win ’cause they’ve got money now, but there’s too many tradies out there working their butt off, earning a good hourly rate. But they’re wearing all the hats. Yeah. They’re trying to do everything. Sometimes you just gotta get someone to give you a hand. 

Ange
So can I tap on that, then? You just gave a great example of maybe hiring someone to do maybe one thing like four hours a week or something to get things moving. What would you say is the first marketing task a tradie should outsource? 

Allan
So I think, uh, content now is such a powerful thing, like a personal brand. I watch Tradie content and I don’t even need those trades, like la la you know, like, have you seen this guy who’s like a building inspector? Yeah. Yeah. I can’t remember the TikTok inspector. I mean, I don’t even need a building inspector and I watch his stuff. Uh, so I mean, if you can create compelling content, and to most people the stuff that you do every day is compelling. I mean, there’s another guy who unclogs drains or whatever. Yeah. He doesn’t even show his face. He just shows drains being unclogged. And he has millions of followers and people who care about his content. So the stuff you guys are doing is visual and to most people, like it’s not common in their day. Most people are sitting at a computer at a desk punching keys. Right? So, um, the stuff that you, you guys are doing is visual. It’s interesting, it’s stuff that people wanna see. So just show your work. 

Ange
So just record it and they give it to someone else to edit it, to work out how to post it.

Allan
Exactly. 

Andy
Uh, listen, there’s so many things that are out there. You mentioned block drains are always a big one with plumbers and then you’ve got electricians climbing in little roof space and, and grabbing python and snakes out of the roof and, and dust and this and listen, all that kind of stuff. Although it feels horrendous when you’re doing it or around it. People love to see it and you know, sometimes when you are in a painful situation or in that little hole under a house. People wanna look at you and go, you poor bastard. You know, they love, they love, they find it, they find their happy place watching us tradies in pain. 

Ange
What was that program back in our era or like a Saturday night? It was like bloopers and watching everyone do stupid stuff.

Andy
Uh, Australia’s funniest home videos.

Ange
People get joy out of watching people be injured or harm.

Andy
You’re watching guys wrap their nuts around the steering, bike handle bars and stuff. 

Ange
Watch through your fingers.

Andy
Oh, you go, oh, that one. 

Allan
Now you guys work safe, but Yeah, but just the, the, the answer is just show your work. Like, ’cause it’s interesting, the stuff that you guys do may not be interesting to you ’cause you do it every day. But it’s interesting. 

Andy
It is, it is. 

Ange
So in your opinion then, Allan, what’s the most common marketing mistake you see that’s costing trade business owners leads and money? 

Allan
Well, not doing anything really that so, or doing it haphazardly. So resolved to go pro, like let’s run a business at a professional level. Not just in terms of the delivery of what you do, but the marketing of what you do and showing people your work. Posting regularly. Really thinking of yourself as a personal brand, which kind of sounds a bit wanky, right? So, but now I think the big differentiator with a lot of people is gonna be the personal brand. Because let’s face it, the work is gonna be roughly the same if you’re a competent plumber or if you’re a competent electrician or whatever. That’s essentially a commodity. So where it’s gonna come to is, are you a personal brand that someone recognizes, at least in your local area? I’m not saying you have to be world famous or anything like that, but can you be famous in your niche, in your area?

Andy
Yeah. And I think that’s a really important part of, of it all and, and, and marketing and, and I suppose it’s even more important with AI coming through the door. Yeah. And listen, we talk about AI a bit and every second person’s talking about AI, it’s really interesting. There’s some people that I’m still seeing out there that goes, ah, AI’s a bit of a fad and it’s not really coming. And I’m like, geez, dude. 

Ange
Maybe they’re not using it.

Andy
It’s gonna hit you between the eyes any second now. But AI is huge and it’s making a really big impact, and it’s helping us too, with the technical side of marketing as well. Yeah. So what should trade business owners focus on when it comes to AI? 

Allan
Yeah, so I think of AI as kind of like that Iron Man suit. So if you’ve ever seen the Iron Man movie, right? Yeah, yeah. It’s just like, you know, there’s this geeky guy, Tony Stark, and then when he puts on this Iron Man suit, he’s got amazing powers, and that’s the way I’m thinking about it every day. So every little annoyance that you have in your business, particularly from a, a backend of the, the business, there’s an AI solution to that right now? Yeah. So like, just the other day I was like, you know, I had this massive folder of TikTok videos that, it was probably about a thousand videos that I’d saved over the years. And I’m like, how am I gonna go manually through all of these one by one and all of this? It’d take me like days. And then I’m like. Hang on, I can actually create a little AI tool that will transcribe them all, categorize them all, and then I have them neatly in the category. And so it saved me a massive amount of time. And I had another similar thing where I had a bunch, a spreadsheet with a bunch of names, and then a separate list of phones, corresponding phone numbers and all that. And so I would’ve had to spend, you know, half an hour, all my assistant would’ve had to spend hours kind of putting all of those together. I put them all into AI. I said, create me a common delimited file, an Excel file. With all the names and the, the phone numbers and the email addresses in, in category and boom. Done. 

Andy
Yeah, it’s huge. I mean, just last night actually, uh, I came home from my son’s, um, soccer game and Ange’s like, I’ve been at the shops and they, we are building a new house at the moment, so we’re designing our room and Ange’s got the timber flooring sample, the vanity sample, the bathroom floor, the tiles, you know, every fricking sample that goes in this bedroom. And she’s like, so what bedsheets and Douna cover do we need? I’m like, how the fuck would I know? Like, I, I really don’t know. She goes, well, I think this, and I went, hang on a moment. So I got ChatGPT out, put the video on and, and then the lady that I’ve got on my phone’s called Sky and I, I videoed it and I said to her, what do you think the best colors are for this environment? Yeah. And lo and behold, she spits out exactly what Ange just purchased.

Ange
Thank you for your work. She told Andy exactly what I said we needed. 

Andy
So in this day and age when everyone asks me a question, AI, AI. 

Ange
So Allan, Marketing is clearly one of those fundamentals inside a business that every trade business owner needs to grasp because they definitely need some structure. They need a plan so that they can work out who’s even gonna execute those tasks, whether it’s them or maybe someone else in their team. So your book, one page marketing plan is definitely a great place for them to start so that they can kind of understand a little bit more about that. That being said, if you could leave our listeners with just one message to take away and maybe act on this week, what would that be?

Allan
Well, the message is that mindset shift. Become a marketer of what you do because the best marketer wins every time. If you can have that mindset shift. You are gonna think differently about marketing. It’s gonna become an investment, not an expense. It’s gonna be something that you treat seriously. So like when you hire someone to work for you, you’re gonna make sure that they’re gonna get results and things like that. So you are gonna do the same thing from a marketing perspective. You’re gonna get a process done in your business that you know needs to be done.

Okay. What’s one decision you made in business that changed everything? 

Allan
Hiring people smarter than I am to do the roles that they were doing.

Ange
Oh, I like that.

Andy
Yeah. I love it too. And someone said to me the other day, ” Andy, what are you really good at? And I said, I’m actually a really good finger pointer. What people forget is I dropped out of school at year 10. I’m just a typical tradie like everyone else, but I know what I want and you need the right people around you to get it out there and make sure they can help us build this incredible business and businesses that we have. So mate, what’s one small thing that makes a big difference in your day to day?

Allan
It is my habit.

Andy
Your habits.

Allan
Yes, my habits. So they create that compound interest. So, you know, on day one of working out, no difference. Day two, no difference. Day three, no difference. Day 300, huge difference, right? Yeah. So if you can create those compounding habits from a marketing perspective, from a business perspective, anything that you want to do is a habit that is waiting to be put into place.

Andy
So I’m gonna bring something up with you that a few of our members brought up with us at the last RR event. All right? After your day, there was something in your presentation that came up on the screen. Mm-hmm. And everyone was like, holy fuck. Do you know what it was?

Allan
No, I don’t.

Andy
You were talking to your dad. There was a photo of yourself and your dad, and without being too rude, you were a big lad. Now I’m looking at you new now. You ripped your fitters of fiddle, back then how heavy were you? 

Allan
Yeah, I was like at least 20, 25, 30 kilos heavier. 

Andy
Wow.

Wow. 

Allan
And, and not just heavier but fat. It’s not, It was different when it’s muscle. Right?

Andy
Yeah. Yeah.

Allan
So it’s a huge freaking difference.

Andy
Yeah. So what changed that mind shift for you to sort of say, hang on, because you know, looking at that photo, you looked like a guy that enjoyed his food. Yes. And probably not a lot of exercise back then. 

Allan
Yeah. I had, uh, what I call post-traumatic growth, so I saw, you know, my dad passed away. He wasn’t doing really well from a physical perspective. Yeah. And, you know, I thought. I’m heading in the wrong direction, man. Yeah, so I think the message is if you, if you are heading in the wrong direction, you know you’re heading in the wrong direction, start making those small habit changes daily. 

Andy
Mate. I absolutely love that. I know our listeners aren’t gonna see this, but a fist pump for that mate, you are looking terrific.

Allan
Oh, thanks man.

Ange
I think the tip there is your health is your wealth.

Andy
Ah, yes.

Ange
And the other thing I live by is, own the day. Yeah. So if you can create habits and be really consistent with them and be disciplined, yeah, it really does just set you up for success for the rest of your day. You tend to make better, better choices, better decisions, because you are armed better because you feel better when you’ve looked after yourself. So my last question for you, Allan, is what’s the best piece of advice you’ve ever received? 

Allan
The best piece of advice was to work on yourself rather than on your job, because your job will automatically get better if you get better. So if you get smarter at marketing, if you get smarter at business, if you get fitter, if you help yourself. You will help everyone around you, not just in your business, but everywhere.

Allan
Totally.

And it never ends. I think the older I get, the more I realize I don’t know. Yeah.

Andy
